Stay longer in Tokyo
Choose this if food, design, shopping and distinct neighborhoods are your priorities. Kamakura offers a real change of scene without moving hotels.

Tokyo can fill a whole week. Kyoto changes the trip, but the train ride is only part of the move. Start with the number of nights you can really spend in each place.
Start with the time you have

The decision that changes the route
For a first seven-day trip, choose between depth in Tokyo and a faster Tokyo plus Kyoto introduction. At ten days, five Tokyo nights and four Kyoto nights make the two-city route much easier to enjoy. Add Osaka as an overnight only when you want its evenings, not because the train passes nearby.
Make Kyoto the second base
Choose this if temples, gardens and traditional streets are central to the trip. Stay long enough to separate Higashiyama, Fushimi Inari and Arashiyama.
Decide on luggage before tickets
If you change hotels, check baggage dimensions for the Shinkansen and whether forwarding or a smaller overnight bag makes the move better.
Make day trips earn their place
Nara from Kyoto and Kamakura from Tokyo are useful comparisons. Hakone works best when the ryokan night itself is the point.
