The tradeoff: You are trading a relaxed Lisbon day for transport, hills and timed entry.

The short answer

Choose Sintra for palaces and gardens, Cascais for coast and a looser day, or Lisbon when you have only two or three full days. Weather matters. A wet coastal day and a palace day without an early ticket are both easy ways to waste the choice.
